How It Started

TNT needed an IT Director, and at the start, I recommended a friend because the salary was below my expectations. However, I sent a detailed email about the solutions I could provide to speed up their processes, such as:

    Programming is two things, logic to solve a problem and syntax to write it, so a machine understands it. Logic is agnostic, and having it means solving problems. The syntax is easy to learn/search and implement.
They Had A Goal To Sell The Company at A $20M Valuation.

THE PROCESS

TrucknTwo proved challenging initially, but I worked hard to improve the processes and created a positive shift in the company’s mindset.
The Negotiation

I did not want to work as a consultant or a side developer, and I asked for a partnership, knowing that I’ll bring in much more value as a partner.
They were pleased that they didn’t have to give up their shares, and we decided between a 50/50 partner for an $8M company or 47.5%/ 47.5% (as I took the 5%) for a $20M company.

Achieving The Goal

I put the CEO in the backseat, hired two people as replacements, and ensured that the owners only worked 20 hours weekly remotely while I did the heavy lifting.

The Results

TrucknTow moved on to become a goal and data-driven company, and three and a half years later, it now has two companies ready to buy at $20M. The company has the potential of selling at $50M later, so we have put off selling.

THE CHALLENGES

It’s no news that people hate change, so using my social skills to interact and form relationships, I explained the change process to the employees.
I reassured them that with the system and procedures in place to automate their tasks, they didn’t need to fear firing or rehiring but simply step into supervision roles.

THE SOLUTIONS

Here’s what I did differently that impressed them after a year’s review of my work.
The Shipping Contract

First, I negotiated a contract with the shipping company UPS, one the owners didn’t know they could do, and saved $120,000 in a 3-year contract.

The Software And Migration Upgrade

TNT had outdated eCommerce software, and migration would cost $150,000-180,000. I fired the development company, reallocated the money saved from the shipping company contract into getting new software, and hired my developers, which cost us about $1500/month to create a new development.
I did the migration with my team, paid the software developer $1,500/month, and did it with $40,000, which was faster and cheaper than $180,000. We saved $110,000 - $130,000 on the eCommerce platform migration and now have more control over the process and website.

Growth Mode Activated

With minor incremental improvements, we went from defensive mode to offensive mode (Growth Mode), speeding up checkout processes and improving the shipping rates from 100-120 boxes to 400 a day on a Monday.

Changing Software & Vendors / Store Updates

I changed most of the software and vendors for less pricing and more value or the same price for more value, giving Truckntow more profit for less the price.
Truckntow had a storefront that also did online sales and numbers for profit and loss and proved it was not worth keeping it open, so we closed the store. Then I developed software that made the shipping method a pickup process once it’s ready at the warehouse.
It saved the company the money they lost from keeping the storefront open and the warehouse team time because they no longer had to do real-time delivery.

Adding An Amazon Integration

Adding an Amazon integration sped up the process and cut down the two-hour daily time spent replenishing stock. Now the owner spends only fifteen minutes supervising and has more time to talk to vendors and watch financial stats.

Employee Improvement

I fired about three staff, replaced them with more qualified staff, and ensured that the employees avoided burning out and performed more efficiently with the help of tech.

All the results achieved didn’t require more money to pay me because everything spent was saved by creating a new structure and process.
